AI Readiness Assessment Checklist: What to Validate Before the First Pilot

A practical checklist covering business ownership, workflow clarity, baseline metrics, platform feasibility, and governance readiness.

Why AI pilots fail before they start

Most AI pilot failures are not caused by model quality. They are caused by organizational conditions that make production-readiness impossible before the first line of code is written.

The workflow that the pilot targets was never mapped in enough detail. The business function that would operate the changed process was never involved in design. Baseline metrics were never captured, so improvement cannot be demonstrated. Platform requirements were underestimated. Governance responsibilities were assumed rather than assigned.

A readiness assessment does not eliminate uncertainty; it identifies the gaps that will cause the pilot to stall before they become expensive to fix.

Dimension 1: Value and business clarity

Before any pilot begins, the value hypothesis must be explicit. Vague goals like 'improve efficiency' or 'use AI in our operations' don't provide the specificity needed to design a pilot or measure its success.

  • What specific business outcome will this pilot contribute to?
  • What does success look like in measurable terms?
  • What is the cost of the current manual process (in time, error rate, or throughput)?
  • Who is the business sponsor and who will be accountable for the outcome?

Dimension 2: Workflow and process clarity

AI cannot improve a workflow that has not been mapped. The specific tasks, decision points, handoffs, exception paths, and quality control steps must be understood before the AI integration can be designed.

  • Has the target workflow been mapped at task level?
  • Where exactly in the workflow will AI be integrated?
  • What are the inputs and outputs at the AI integration point?
  • How will human review happen and at what stage?
  • What are the most common failure modes and exceptions?

Dimension 3: Data and systems readiness

The data required to make the AI system useful must exist, be accessible, and be of sufficient quality. Integration with existing systems must be feasible within the pilot scope.

  • What data is required for the AI to function correctly?
  • Is that data available and accessible without significant engineering work?
  • What are the known quality issues with the data?
  • What existing systems does the pilot need to connect with?
  • Are there any security or data governance constraints on the data?

Dimension 4: Platform and deployment feasibility

The pilot must be deployable into an environment that supports monitoring, rollback, and eventual production promotion. A pilot built with no deployment path isn't a pilot — it's a demo.

  • Where will the pilot run and how will it be deployed?
  • What monitoring will be in place to track output quality and system health?
  • Is there a rollback plan if the pilot misbehaves in production?
  • What is the path from pilot to production if the pilot succeeds?

Dimension 5: Governance and ownership

Governance is not a late-stage compliance layer. It is the operating structure that determines whether a successful pilot can cross into production.

  • Who is accountable for the AI output — technically and at the business level?
  • What decision rights exist for model changes, threshold adjustments, and output overrides?
  • How will the human review loop function and who owns exception handling?
  • What stage-gate criteria must be met before production deployment?

Dimension 6: Team and adoption readiness

The team that will operate the changed workflow is the most important success factor. Adoption that was not designed rarely happens organically.

  • Have the people who will operate the changed workflow been involved in the design?
  • Do they understand what the AI does, what it does not do, and how to handle edge cases?
  • Is there a training or onboarding plan?
  • Is there a feedback mechanism for the operations team to flag issues with AI output quality?

Pilot now vs foundation first

The checklist above is not a gate that everything must pass perfectly before a pilot begins. It is a diagnostic: which dimensions are strong enough to proceed and which gaps will cause the pilot to stall?

The readiness threshold for proceeding with a pilot is: value and workflow clarity are strong, data is accessible, a business owner exists, and there is at least a basic deployment and rollback plan. Governance and adoption can be built in parallel with a well-scoped pilot.

The signal to pause and do foundation work first: value is unclear, the workflow has not been mapped, no business owner is identified, or data accessibility is blocked by significant engineering work. In these conditions, a pilot will either produce misleading results or fail to reach production regardless of technical quality.

A readiness assessment conducted before the first pilot typically prevents two to three rounds of expensive rework. The cost of the assessment is almost always lower than the cost of the stall it prevents.
