How to Find the First Wave of AI Use Cases That Actually Matter
Most idea lists produce a long backlog of vague opportunities. A sharper approach starts with workflow friction, decision bottlenecks, and clear readiness criteria.
Why idea lists are not enough
When organizations start exploring AI, the first exercise is usually a brainstorm: a long list of things AI might be able to do. Document summarization. Customer service automation. Predictive analytics. Intelligent search.
These lists are not wrong, but they are not useful as a selection mechanism. They produce broad inventories that all look plausible, none of which are ranked by actual business impact or operational feasibility. The result is months of committee discussion with no first use case delivered.
A better approach starts not with what AI can do in theory, but with where work is genuinely breaking down.
Start with friction, not novelty
The most reliable first-wave AI use cases are not the most technically exciting ones. They are the places where work is slow, inconsistent, or unnecessarily repetitive — and where the cost of that friction is high enough to matter.
Friction shows up in predictable ways: manual steps that could be automated, decisions that are made with incomplete context, handoffs that introduce delay and errors, and tasks that require people to consult multiple systems to get a complete picture.
Identifying friction requires talking to the people doing the work, not only the people responsible for the strategy. Leaders see business outcomes. Operators see where work actually breaks.
A four-part screening lens
Once you have a list of friction points, screen them through four dimensions to identify which ones are strong candidates for a first AI wave.
Repetition: Does this task happen frequently enough that even a modest improvement compounds into meaningful value? Tasks that happen dozens or hundreds of times per week are better candidates than infrequent edge cases.
Error rate: Is this task currently producing errors, inconsistencies, or rework? High error rates signal that the task is cognitively demanding and that AI assistance could improve quality, not speed alone.
Decision delay: Does this task introduce bottlenecks because humans need to gather information, consult systems, or wait for approvals before acting? AI can often compress decision cycles by surfacing relevant context faster.
Context fragmentation: Does this task require pulling information from multiple sources, systems, or people? AI systems that synthesize fragmented context into coherent summaries or recommendations create immediate practical value.
Value, feasibility, and ownership
Passing the friction screen is not enough. Good first-wave use cases also need to be feasible and owned.
Feasibility means the data exists, the integration points are accessible, and the technical complexity is manageable within a reasonable pilot timeline. Many strong use cases fail because the data infrastructure required to support them does not exist yet or would require months to build before the use case can run.
Ownership means a specific business team or function will be accountable for the outcome. Technology teams can build the system, but if nobody from the business has agreed to absorb and use the output, the pilot will succeed technically and fail operationally.
The intersection of high-friction, feasible, and owned is where first-wave use cases are found.
Why baseline metrics must come first
Before any implementation begins, baseline metrics for the selected use case must be established. This is not a bureaucratic formality. It is the only way to know whether the AI system is actually working.
Without a baseline, you cannot measure improvement. Without measurement, you cannot make the case for continued investment. Without that case, the program eventually loses funding and momentum.
Baseline metrics do not need to be sophisticated. They might be as simple as average time per task, error rate per batch, or volume of requests handled per week. What matters is that they are measured before the AI system is introduced, not after.
Organizations that build this measurement discipline into their first use case delivery tend to have a much stronger foundation for scaling the program into the second and third waves.
